대부분의 제품은 매 세대마다 백지에서 다시 설계되지 않는다. 기존 architecture와 accumulated lessons를 보존한 채 새로운 technology를 집어넣어 다음 세대로 진화한다. 문제는 이때 새 기술이 laboratory prototype에서 충분히 성숙했다는 사실만으로는 infusion decision을 내릴 수 없다는 점이다. 어떤 component와 interface가 얼마나 바뀌며, 그 변화에 얼마의 nonrecurring engineering effort가 들고, customer value와 producer cash flow가 얼마나 개선되며, 그 결과가 불확실성 아래에서도 양의 ΔNPV를 만드는가를 함께 평가해야 한다. Chapter 12는 이 질문을 DSM·ΔDSM·Technology Infusion Effort(TIE)·product value curve·Monte-Carlo ΔNPV 분석으로 연결한다.

Part I · §12.1–§12.2

Why Technology Infusion? — 제품진화의 대부분은 clean-sheet disruption보다 기존 platform에 새 기술을 넣는 일이다

TRL 성숙도만으로는 부족하다. architecture invasiveness, integration effort, market value, financial return을 같은 의사결정 구조에 넣어야 한다.

Chapter 12는 “Most products are not clean sheet designs”라는 현실에서 시작한다. electromechanical과 software 기반 산업에서는 ground-up redesign의 시간과 비용이 너무 크고, 이전 product generation에서 얻은 중요한 lesson을 de novo design이 잃어버릴 수 있기 때문이다. 따라서 실제 product evolution의 중요한 형태는 existing product 또는 product platform에 new technology를 infusion하는 것이다.

laboratory에서 prototype으로 개발된 technology는 TRL scale을 따라 성숙한다. 어느 정도 maturity에 도달하면 product infusion candidate가 되지만, 그때부터 새로운 질문이 생긴다. 기술이 host product architecture에 얼마나 invasive한가, integration effort는 얼마나 되는가, 그리고 증가한 sales·market share·profit으로 그 비용을 회수할 수 있는가이다.

Risk–return picture: A, B, C, D

원서 Fig. 12.1은 x축에 expected value to the firm(return), y축에 expected technology invasiveness(risk)를 놓는다. Technology A는 implement하기 쉽지만 improvement가 작다. B는 moderate investment로 significant return이 기대되어 attractive하다. C는 expected value가 가장 크지만 가장 invasive하고 risky하다. D는 invasive한 데 비해 incremental value가 작아 unattractive하다.

이 위치를 intuition과 “experience”만으로 찍는 것은 충분하지 않다. 수백만 달러와 person-years 규모의 manpower가 걸릴 수 있으므로 rigorous technical/financial analysis가 필요하다는 것이 이 chapter의 동기다.

Value의 기준: Net Present Value

TIA에서 value는 monetary value인 net present value(NPV)로 정의한다. 평가 대상 technology를 포함한 products의 discounted net cash flow가 technology의 economic value를 형성한다. Chapter 17에서 valuation을 더 자세히 다루지만, Chapter 12는 이미 risk–opportunity를 marginal ΔNPV distribution으로 바꾸기 시작한다.

Scope limitation: sustaining innovation을 위한 방법이다

이 process는 Chapter 7의 truly disruptive innovation보다 industry에서 훨씬 자주 발생하는 sustaining innovation — incremental 또는 radical의 impact를 평가하는 데 초점을 둔다. 또 각 subsystem SME가 무엇을 검토해야 하는지 구조화하지만, infused technology 자체의 robustness를 평가하는 방법은 아니다. 대신 desired functionality를 얻기 위해 어떤 component와 interface를 구현하거나 바꿔야 하는지 식별한다.

Problem statement

TIA OBJECTIVE새 technology를 existing 또는 future product architecture에 infusion했을 때의 impact를 정량적으로 평가하는 repeatable framework와 method를 만든다. technical, market, financial impact와 expected impact의 uncertainty를 함께 capture하고 toolset과 implementation prescription까지 제공한다.

원서가 요약한 approach는 baseline DSM 구축 → technology별 ΔDSM → technology invasiveness/effort → technology benefit → uncertainty analysis이다. Discussion 문제는 독자에게 실제 product/system에서 “어떤 technology가 무엇에 infused되었고, 실제 value를 더했는가”를 사례로 찾도록 요구한다.

Part II · §12.3

From Risk–Opportunity to a Better Framework — 기존 방법은 change propagation을 잘 봤지만 돈과 반복성에서 빈틈이 있었다

component/architectural innovation, business jet 사례, fuzzy Pareto filtering, ΔDSM 기반 invasiveness를 검토하고 개선 요구를 도출한다.

Component innovation과 architectural innovation

innovation literature는 새 technology가 새로운 industry를 만들거나 기존 industry를 disrupt하는 과정을 오래 다뤄왔다. Henderson과 Clark은 component technology innovation과 architectural innovation을 구분했고, Christensen은 disruptive technology를 강조했다. 그러나 원서는 실제 산업에서 더 prevalent한 경우가 기존 product를 세대별로 점진적으로 더 좋게 만드는 technology infusion이라고 본다.

Business aircraft: small jet engine의 infusion

Downen(2005)의 1970년 business-aircraft data는 relative value index와 price를 비교한다. RVI는 maximum speed, cabin volume per passenger, available seat-miles 세 functional attributes를 weighted index로 묶은 값이다. midsize jets는 equivalent-size heavy turboprops를 명확히 dominate했고 이후 해당 segment에서 jets가 느린 turboprops를 점차 대체했다.

이 변화는 business aircraft category 자체를 없앤 disruption은 아니지만 feasible efficient(Pareto) frontier를 이동시켰다. 핵심 기술문제는 대형 aircraft용 jet engine을 약 10명 이하를 태우는 airframe 규모로 scale down하고 효율적으로 integrate하는 일이었다.

Earlier TIA: Monte Carlo → fuzzy Pareto → design-domain filtering → ΔDSM → utility → risk/opportunity

Smaling(2005)과 Smaling & de Weck(2007)의 earlier framework는 단일 technology를 기존 system에 infuse할 때 risk와 opportunity를 체계적으로 식별했다. baseline host system을 DSM으로 모델링하고, 여러 infusion concepts \(C_1,C_2,\ldots,C_N\)을 simulation한 다음 uncertainty를 포함해 candidate set을 줄인다.

fuzzy Pareto filtering은 uncertainty 때문에 apparently dominated design도 slack parameter \(K\)에 따라 남긴다. design-domain linked filtering은 objective space와 physical design space에서 모두 가까운 solution만 제거한다. 같은 performance를 전혀 다른 physical architecture로 달성하는 design은 유지한다.

upper path의 ΔDSM은 baseline architecture에서 technology를 넣기 위해 실제/예상되는 component와 interface changes를 기록하고 weighted technology invasiveness index(TII)를 계산한다. 이후 utility 0–1 mapping, internal uncertainty(technology performance target, invasiveness), external scenarios를 결합해 risk–opportunity polygon으로 표현한다.

Literature gap analysis — 개선이 필요한 다섯 가지

Part III · §12.4

The Revised TIA Framework — 10단계로 architecture change를 monetary value와 uncertainty에 연결한다

새 framework의 큰 변화는 vague한 risk/opportunity를 E[ΔNPV]와 σ[ΔNPV]로 바꾸고, product architecture와 cash flow를 한 분석루프로 묶은 점이다.

Manufacturer value와 customer value는 동시에 움직일 수 있다

Cook의 value framework를 따라 회사는 manufactured cost보다 높은 price로 product를 판매해 profit을 만들고, customer는 지불한 price보다 더 큰 monetary value를 얻는다고 판단할 때 구매한다. product value는 price, competitor 사이 market share, customer-preferred FOM에 의해 실현된다.

customer value를 높이는 경로는 크게 두 가지다. 제조원가를 낮추고 savings 일부를 price reduction으로 전달하는 path B, 또는 architecture/technology를 개선해 기능가치를 높이는 path C다. Chapter 12는 주로 new or improved technology로 functionality를 높이는 path C를 다룬다.

Decision metric: E[ΔNPV] and σ[ΔNPV]

새 TIA는 effort/budget, FOM·cost impact, value over time와 product population, uncertainty를 함께 본다. for-profit firm의 최종 decision에서는 incremental NPV가 가장 유용한 metric이라고 제안한다. earlier framework의 “risk”와 “opportunity”를 각각 probabilistic marginal NPV의 dispersion과 expected return으로 치환한다.

일부 steps는 sequential하게 수행해야 하지만 일부는 parallel하게 진행할 수 있다.

Step 1: baseline DSM이 모든 분석의 기준면이다

DSM row/column은 system elements 또는 subsystems이고 off-diagonal cells는 interconnection이다. Chapter 12의 DSM은 physical connection, mass flow, power/energy flow, information flow를 하나의 matrix에서 표현한다. simple A–B–C example에서는 A–B, B–C physical connection, B→C mass flow, A→B/C energy supply, A↔B information exchange를 동시에 담는다.

Step 2–3: technology concept와 ΔDSM

candidate technology는 하나의 implementation만 갖지 않을 수 있다. jet engine만 해도 wing 아래, fuselage 내부, rear fuselage 옆, empennage 등 여러 integration concepts가 가능하다. ΔDSM은 baseline matrix의 rows/columns를 reference로 사용하되 모든 cell을 비운 뒤 new technology 때문에 생기는 changes only를 기록한다.

직접적으로 필요한 change뿐 아니라 change propagation으로 생기는 indirect change도 포함해야 한다. component add/delete/modify와 physical·mass·information·energy interface change를 모두 기록하고, affected cells를 세고, unweighted invasiveness index와 nonrecurring engineering effort를 계산한다.

Part IV · Architecture Change & TIE

ΔDSM and Technology Infusion Effort — 변화의 ‘개수’와 변화의 ‘어려움’을 분리해야 한다

TIE는 architecture change magnitude를 정규화하지만 실제 engineering effort와 cost를 대체하지 않는다.

Technology Infusion Effort

\(NEC_{\Delta DSM}\)은 ΔDSM의 nonempty cells, \(NEC_{DSM}\)은 baseline DSM의 nonempty cells, \(N_1,N_2\)는 각각 baseline과 ΔDSM elements 수이다. TIE는 0–1 사이의 relative system change magnitude다. TIE=0.2라면 parent product의 hardware/software components와 interfaces 중 대략 20% 수준이 new technology 때문에 affected된 것으로 읽는다.

TIE ≠ effort

두 change가 TIE에 동일하게 1 cell씩 기여해도 구현에 필요한 resource는 전혀 다를 수 있다. 따라서 subsystem SMEs가 각각의 design change와 system integration effort를 추정하고 monetary value로 번역해야 한다. 합산하면 technology를 product에 넣기 위한 upfront irreversible investment인 NRE/NRC — nonrecurring engineering cost가 된다.

작은 ΔDSM이 반드시 싼 infusion을 의미하지 않는다. 몇 개의 매우 어려운 interface가 수십 개의 단순한 component change보다 더 비쌀 수 있다.

Baseline DSM construction effort itself grows quadratically

printing-system case에서 원서는 complex electromechanical product의 DSM을 manual하게 만드는 effort에 경험적 rule of thumb을 제시한다.

\(T_{DSM}\)은 work hours, \(N_e\)는 DSM elements 수이다. 따라서 20×20 DSM은 약 8 work hours, 84×84 DSM은 약 140 hours, 즉 person-month에 가까운 effort가 든다.

Scope and granularity are modeling decisions, not clerical details

DSM이 15×15보다 너무 작으면 useful information이 적을 수 있고, 100×100보다 너무 크면 manual construction이 overwhelming할 수 있다. scope는 system boundary의 breadth, granularity는 subsystem/component detail level을 뜻한다.

technology에 따라 optimal DSM granularity가 달라질 수 있다. 한 technology infusion을 잘 분석하는 DSM이 다른 technology를 비교할 때도 좋은 DSM이라는 보장은 없다. 이 때문에 TIE를 서로 비교하려면 baseline DSM과 ΔDSM의 scope/granularity를 일관되게 맞춰야 한다.

Part V · Product Value & Probabilistic NPV

기술성능을 가치로 바꾸려면 FOM → demand → revenue/cost → discounted cash flow의 연결고리가 필요하다

Cook의 market-equilibrium value와 attribute value curve를 사용해 engineering improvement가 경제가치로 변환되는 경로를 만든다.

Step 6: market-equilibrium product value

원서 정의에서 \(V_i\)는 i번째 product value, \(N\)은 segment competitor 수, \(D_i\)는 i번째 product demand, \(D_T\)는 total segment demand, \(K\)는 market-average price elasticity [units/$], \(P_i\)는 product price이다. existing product는 market data로 value를 추정할 수 있고 new product는 attributes 기반 bottom-up approach가 필요할 수 있다.

\(V_o\)는 market-segment average product value, \(v(g_j)\)는 attribute \(g_j\)의 normalized value이다. product attribute는 Taguchi의 cost of inferior quality(CIQ) logic에 따라 smaller-is-better(SIB), nominal-is-best(NIB), larger-is-better(LIB) 중 하나로 표현된다.

\(g_C\)는 attribute value가 product를 undesirable하게 만드는 critical value, \(g_I\)는 더 개선해도 추가 customer value가 없는 ideal value, \(g_o\)는 market average, \(\chi\)는 value-curve shape parameter이다.

source footnote는 noise cancellation을 예로 든다. human hearing lower threshold를 약 −9 dB SPL로 두면 그보다 더 낮은 noise를 만들어도 인간 귀에 대한 추가가치는 없다는 것이다. 즉 technology FOM에는 “더 이상 돈이 되지 않는 ideal threshold”가 존재할 수 있다.

Step 7–9: value improvement를 demand와 cash flow로 바꾼다

Step 7은 new technology가 성공적으로 infused되었다고 가정하고 modified FOM value \(V(\Delta g)\)를 계산한다. incremental technology라는 전제 아래 attributes는 critical–ideal bounds 안에 있고, SIB/LIB/NIB curve가 engineering improvement를 monetary value change로 매핑한다.

Step 8은 competitor products와 price policy를 함께 고려해 market-share 변화와 units sold로 revenue impact를 추정한다. Step 9는 manufacturing/run cost, add-on unit cost, step 4의 nonrecurring engineering effort를 cost side에 넣는다.

Step 10: probability distribution of ΔNPV

future technology performance, infusion effort, cost, market response는 point estimate가 아니다. Monte Carlo simulation 등으로 uncertain inputs를 sampling해 ΔNPV distribution을 만들고 expected return과 dispersion을 함께 본다.

일반적인 TIA는 competitor behavior를 explicit하게 모델링하지 않는다. 원서는 필요하면 Chapter 10의 game-theoretic analysis와 coupling할 수 있다고 설명한다.

Part VI · §12.5

Xerox Printing-System Case — 84×84 architecture에서 87개의 변화를 찾아 8.42% invasiveness와 positive ΔNPV를 연결한다

auto-density correction technology를 iGen3 기반 next-generation production printer에 주입하는 real industrial case다.

Market context and candidate technology

printing industry는 price, productivity, service cost, workflow, image quality로 경쟁한다. 원서 시점의 trend는 black-and-white printed pages가 감소하고 color pages가 빠르게 증가하며, digital printing이 offset-like quality와 competitive price, short-run flexibility로 traditional offset press와 경쟁하는 방향이다.

footnote는 더 큰 장기변화도 인정한다. internet/digital technology 때문에 printing press market 전체가 global decline할 수 있고 paper production for printing은 2013년에 global peak를 기록한 뒤 감소했다고 설명한다. 반면 packaging/hygiene를 포함한 paper-products production은 증가한다고 적는다.

case의 baseline은 Xerox iGen3 digital printing press이다. left에는 feeder, center에는 digital print engine, right에는 finishing systems와 GUI가 있다. details가 abstracted된 candidate technology는 continuous adaptive image-quality control와 auto-density image correction으로 output quality를 높이고 operating cost를 낮추는 방향이다.

Step 1: 84-element baseline DSM

case는 system을 84 elements로 decomposition한다. four connection types는 Chapter 1의 operands와 대응한다.

Holtta-Otto & de Weck의 15개 product/system 비교에서는 cellular phone, laptop 등 많은 system의 average connection density가 약 0.15에 가깝고, 이 printing system의 0.037은 sparse end에 위치한다. 다만 granularity가 높아져 N이 커질수록 동일 system의 DSM은 일반적으로 더 sparse해지므로 단순한 cross-product comparison에는 주의가 필요하다.

Step 2: opportunity → need → technical requirement

product-improvement opportunity는 benchmarking, forward performance projection, customer feedback, market research에서 나오고 House of Quality 같은 방법으로 needs와 technical requirements로 번역된다. candidate selection에는 IP, know-how, budget도 영향을 준다.

이 case에서는 preliminary demonstration이 auto-density correction approach의 viability를 보여주었다. public patent reference로 US7424169B2가 제시된다. target FOM은 printable media variety, print speed, reliability, run cost, image quality 중 하나 이상을 개선하는 것이다.

본문은 이 결과를 rounded value인 8.5% system change로 설명하고, Appendix A2의 상세표는 8.42%를 제시한다. 이는 서로 다른 결과가 아니라 반올림 수준의 표현 차이다.

ΔDSM에는 direct changes와 propagated indirect changes가 모두 들어간다. 특히 information-flow change 비율이 높다. 하지만 다시 말해 TIE/TII는 change magnitude이지 engineering difficulty 자체는 아니다.

Engineering effort has three categories

  1. Component design/redesign effort
  2. Interface design/redesign effort
  3. System integration effort — software configuration management, prototyping, system-level functional testing과 validation 등이 overhead로 추가된다.

이 effort는 뒤의 ΔNPV calculation에서 nonrecurring investment로 들어간다.

Step 5–7: performance model, baseline value, infused-product value

새 technology에 대해서는 engineering variables에서 customer-perceived output performance \(J\)를 예측하는 new performance model을 만들고 laboratory test results와 correlate한다. cost model은 iGen3의 기존 data를 기반으로 system unit manufacturing cost와 print-production cost 변화를 추정한다.

Step 6은 2006 market segment data로 baseline value를 계산하고 price elasticity \(K\)를 Cook의 automotive assumption과 일치하도록 조정해 \(V_i\)가 대략 product price \(P_i\)의 두 배가 되게 한다. technology-development engineering team이 selected performance metric의 critical, ideal, nominal values를 제공한다.

source assumptions는 new product production 5 years, operational service life 5 years, service-cost reduction per 1000 prints, launch 전 3 years nonrecurring technology investment, technology module의 added per-unit cost다.

Years 1–3에는 development/integration 때문에 negative delta cash flow다. year 4에 product가 launch되지만 field population이 작아 cumulative effect는 아직 negative일 수 있다. years 5–8에는 positive cash flow가 ramp up하고 production은 year 8 말에 끝난다. years 9–12에는 fielded machines의 service-cost savings가 positive cash flow를 계속 만들지만 5-year product life에 따라 retired population이 늘어 점차 감소한다. aftermarket은 고려하지 않는다.

How long did the analysis take?

baseline DSM construction은 약 140–160 hours, 전체 technology infusion study는 part-time effort로 약 6–9 months가 걸렸다. 원서는 reasonably available data로 method가 실제 industrial setting에서 구현 가능하다는 점을 case conclusion으로 제시한다.

What TIA Can and Cannot Tell Us — architecture change를 숫자로 만드는 것은 끝이 아니라 R&D portfolio 판단의 시작이다

TIE의 한계, multi-technology interaction, hierarchical DSM, integration-cost modeling, competitor response, nonprofit extension을 future work로 남긴다.

TIE has to be translated into person-years

conclusion은 technology invasiveness index만으로 actual change difficulty를 완전히 알 수 없다고 다시 강조한다. 예를 들어 TIE 약 1%의 few changes가 implementation이 극도로 어렵다면, TIE 약 10%의 많은 단순 change보다 더 비쌀 수 있다.

Chapter 11의 B747 example이 좋은 비교다. SFC −7.88%를 위한 new engine development는 concentrated하고 TIE가 작을 수 있지만 매우 비싸다. structural lightweighting −5.62%는 더 많은 parts에 distributed되어 TIE가 클 수 있지만 개별 change의 성격은 다르다. 따라서 ΔDSM count는 반드시 anticipated change effort와 nonrecurring engineering person-years로 번역해야 한다.

Future work 1: several technologies at once

실제 complex product generation upgrade에서는 여러 new technologies가 동시에 들어간다. design space와 performance space에서 technology–technology interaction을 분석해야 하며 Chapter 16의 R&D portfolio management로 이어진다.

Future work 2: hierarchical DSM and decomposition guidelines

consistent/repeatable DSM·ΔDSM construction과 complexity management guideline이 더 필요하다. hierarchical DSM은 model fidelity와 modeling effort 사이의 균형을 만드는 방법이 될 수 있다. 어떤 technologies/concepts를 비교하느냐에 따라 proper system-decomposition level도 달라질 수 있다.

Future work 3: system integration effort

component/interface change는 ΔDSM에서 직접 읽을 수 있지만 accurate system-integration effort estimate에는 추가 연구가 필요하다. 원서는 Tahan & Ben-Asher의 integration-process optimization을 언급하고, systems-engineering effort model의 예로 COSYSMO — Constructive Systems Engineering Cost Model을 footnote에서 제시한다.

Future work 4: competitor behavior and better value curves

competitor response를 cost-benefit analysis에 넣고, industry/market-segment별 product attribute value curve를 더 정교하게 만들어 future customer response를 잘 반영할 필요가 있다. Chapter 10의 strategic gaming과 coupling하는 것이 한 방향이다.

Future work 5: nonprofit sectors

TIA는 risk-benefit 부분을 수정하면 government agencies 같은 nonprofit sector로도 확장할 수 있으며, 그 경우 monetary profit 대신 mission utility가 driving concern이 된다.

Appendix A: the complete baseline architecture

Appendix는 84-element iGen3 baseline DSM 전체를 보여주고 GUI, feeder, software, print-engine image/media/marking/control paths, print-engine frame 등의 major regions와 black/red/green/blue connection types를 표시한다. Fig. 12.A2는 87 changes를 component, physical, mass, energy, information category로 분해해 TII를 계산한다.

Exercise 12.2

임의의 technology와 parent product/system을 선택해 Fig. 12.5의 full framework로 TIA를 수행한다. 원서는 선택한 detail level에 따라 상당한 시간이 들 수 있다고 명시한다.

Chapter 12의 결론

SYNTHESIS좋은 technology-infusion decision은 “이 기술이 얼마나 새롭고 성능이 좋은가”를 묻지 않는다. 기존 architecture를 얼마나 바꾸고, integration에 얼마를 쓰며, FOM을 얼마만큼 개선하고, 그 improvement가 customer demand와 producer cost를 통해 어떤 ΔNPV distribution을 만드는지를 묻는다.

AI·Agentic Systems 연구개발에 대한 해석

Inference: 이 framework는 AI-enabled product upgrade에도 응용할 수 있다. 예를 들어 기존 enterprise software에 agentic AI를 infusion한다면 ΔDSM에 해당하는 change map은 model gateway, retrieval service, tool APIs, authorization, observability, human approval, data governance, UI와 기존 business logic 사이의 변경을 기록하는 구조가 될 수 있다.

TIE에 대응하는 architecture-change ratio만으로는 부족하고, security review, evaluation, red-teaming, integration test, model-operation cost 같은 nonrecurring/recurring effort를 별도로 monetary estimate해야 한다. performance FOM improvement가 실제 adoption, labor saving, error reduction, revenue uplift로 이어지는 value curve를 만들고 uncertainty 아래 ΔNPV를 계산하면 “LLM을 넣을 수 있는가?”보다 “어떤 agent architecture를 어떤 product에 넣는 것이 경제적으로 정당한가?”를 묻는 연구개발 의사결정으로 전환할 수 있다.

이 단락은 Chapter 12가 AI system을 대상으로 실증한 결과가 아니라 원서의 TIA logic을 AI/agentic-system R&D planning에 적용한 해석이다.
